How to create an AI committee without increasing bureaucracy

An AI committee exists to accelerate decisions that cut across business, technology, security and people. When you try to approve every prompt or attend every meeting, it becomes a queue. The right design is small, has a clear mandate and works according to risk criteria.

Define what the committee decides

The group must approve common policies, classify higher-risk uses, resolve exceptions, define standards, and monitor the portfolio. The project team remains responsible for product and delivery. Low-risk cases that follow standards do not need to go back to the committee with each change.

Build a lean core

Include business, technology, security or privacy, and people or legal leadership depending on the context. Invite field experts only for the relevant case. Appoint someone responsible for the agenda, decision and record. An ownerless group produces recommendations that no one executes.

Use criteria, not opinion

Create a one-page sheet: purpose, users, data, decision affected, autonomy, vendor, integration, error impact, oversight, and metrics. Rate the risk. The greater the impact on customers, workers, money or sensitive data, the deeper the review.

The NIST AI RMF treats governance as a cross-cutting function and recommends responsibilities, inventory, training, and monitoring. Adapt these principles to the size of the company; do not copy an enterprise structure unnecessarily.

Create a useful cadence

Maintain an asynchronous channel for standard cases and a short meeting for exceptions, incidents, and portfolio decisions. Publish response deadline. Emergencies need their own route, not waiting for the next monthly meeting.

Deliver reusable assets

The committee generates value when it creates data policy, list of evaluated suppliers, autonomy levels, evaluation model, log requirements, clauses and playbooks. These assets reduce work on each new project.

Track few metrics

Observe cases in production, value delivered, incidents, decision time, stopped projects and risks without responsibility. If approval times increase and decisions do not change the outcome, the process needs to be simplified.

The committee must not centralize knowledge. It sets limits and makes distributed decision making safer. Combine this structure with the 30, 60 and 90 day plan and clear roles for each AI product.
