AI is not a tool: it is a change in the architecture of work
Treating AI like a software license leads to superficial adoption: the company distributes access, offers training prompts and expects productivity. The real gain appears when the work is redesigned. This involves deciding what the AI prepares, what a person validates, what actions can be automatic, and how learning feeds back into the process.
From positions to tasks and decisions
A position brings together activities with different levels of repetition, context and responsibility. Some can be automated; others get a copilot; several remain human. Therefore, the starting point is not to ask which jobs AI will replace, but to decompose the flow into tasks, decisions and transfers between people.
The International Labor Organization concluded in its 2025 update that, due to the ongoing need for human participation, job transformation tends to be more frequent than the complete elimination of occupations. For the company, this means redesigning functions before promising replacement.
The new division of labor
In a well-designed flow, the machine takes care of volume and preparation. It seeks information, summarizes history, classifies demands and proposes action. The person focuses on context, negotiation, exception and responsibility. This division is not fixed. The greater the risk or uncertainty, the sooner human review comes in.
Define three zones: reading, recommending, and executing. In the first, the AI only consults. In the second, it suggests and awaits approval. In the third, it acts within explicit limits. This gradation is more useful than calling every solution an “agent”.
The process needs to be observable
When a person performs a task, part of the reasoning is implicit. To delegate it to a system, the company needs to explain rules, sources, permissions and quality criteria. The side effect is positive: the process becomes documented and measurable.
New roles also emerge. The area specialist validates quality; technology maintains integrations and security; a product manager decides priorities; Leadership defines risk tolerance. A lean AI committee resolves exceptions and patterns, without operating each project.
Productivity is not doing more of the same
If AI cuts reporting time in half, the company could produce twice as many reports — or question whether they are all needed anymore. The second option usually generates more value. Redesigning work includes eliminating steps, bringing decisions closer to information and reducing transfers between areas.
Implementing AI, therefore, is an architectural change: inputs, decisions, responsibilities, systems and metrics are reorganized. The tool is just one of the parts.
